Value Stream Mapping (VSM): A Step-by-Step Guide

Value Stream Mapping (VSM) is a Lean tool for seeing the whole flow of a product or service — every step, delay and handoff — on a single page. It is the fastest way to expose where time and value are really lost.
What a value stream map shows
A VSM captures the flow of both material and information from a trigger (a customer order) to delivery. Unlike a simple flowchart, it records data at each step — cycle time, wait time, inventory, rework — so you can compare how long a job actually takes with how long the value-adding work takes.
The key measures
- Cycle time — how long one step takes to do the work.
- Lead time — total elapsed time from start to finish, including all the waiting.
- Process (value-add) time — the time actually spent adding value the customer would pay for.
- Process cycle efficiency — value-add time ÷ lead time; often shockingly low (single-digit percentages).
Current state, then future state
You first map the current state exactly as it is today — walk the process, do not guess. The huge gaps between value-add time and lead time (usually waiting and inventory) are your opportunities. You then design a future-state map that removes those delays, and build a plan to get there.
How to draw one
- Pick one product or service family and its customer.
- Walk the process end to end and record each step with its data.
- Add the information flow (how each step knows what to do).
- Draw the timeline and calculate lead time vs value-add time.
- Design the future state and prioritise the changes.
